质量管理体系运行情况总结 TO:董事总经理、董事副总经理、生产副总/企管部、总经理助理 FR:管理者代表 Date: 2010-7-22 二零一零年度第二季度 管理体系运行情况总结 一、总体概况: 本季度管理体系整体运行效率不是很理想，第一季度的多项生产要素异常现象延续到第二季度。主要表现在:公司生产进入旺季，在生产订单相对稳定的情况下，一线人力资源依然紧张，直接影响到产能;产、供、销平衡协调在产能受限及订单频繁变更面前显得相对乏力;部门之间的信息沟通、资源共享及协调互动能力无法满足生产需求;部分生产及质量管理人员管理知识技能不能适应工作岗位需要。经过公司总部领导的悉心指导与运作协调，虽然生产营运得以艰难地度过订单高峰期，但仍有部分客户因无法满足其纳货期取消订单，相当部分订单因我司产能受限无法承接而流失，同时也造成了运输及各项管理成本的增加。 1、销售管理方面 ? 今年市场经济有所复苏，出口订单比去年明显增多，第二季度共接客户订单2024 单，比去年同期的2738单，订单数量减少26.08%。订单排产率96.84%，比上年 度同期上升，超过警戒线。 ? 在非质量退货方面营销及品管部付出了较大的努力，控制的相对较好。本季度非 质量退货21803pcs,比去年同期减少35611pcs，主要是因客户工艺错误和客户不 适用而产生的退货。 ? 在本季末生产任务紧张稍缓时，营销部门及时安排业务人员与部分流失客户沟通 协调，以销售额增长目标为前提导向，极力挽回客户。 ? 营销部 计划 项目进度计划表范例计划下载计划下载计划下载课程教学计划下载 不断开拓新客户，争取第三季度销售额比去年同期增长5%，资金回笼 比去年同期压缩10%。 2、人力资源管理方面 受销售订单影响，本季度人力资源需求较去年同期有所增加，招聘难度也相较去年有所增大。公司总部通过增加新员工福利补贴、调整提高产品加工单价、改善员工工作环境、更换部分机械设备，企管部通过增加招聘人员、时间与频次，采用各种方except fibrillation and complex law 2 3. high requirements ( 1) disease and number of contracts number of disease syndrome after cardiopulmonary resuscitation in multiple organ dysfunction syndrome more than 2 2 (2) clinical knowledge, skills required: clinical operations technical contract blood purification technique 2 people ... ... Familiar with: Pregnancy, pregnancy and normal delivery of knowledge spontaneous abortion, premature birth, pelvic inflammatory disease, and genital inflammation, clinical manifestations, diagnosis, and treatment of cervicitis; principles of differential diagnosis and treatment of vaginal bleeding; abdominal amniocentesis indication and operation method; 法和渠道尽力为生产一线和管理层补充人力资源。其中部分基层管理岗位人员流动性大、人才引进困难，似乎形成恶性循环，可能与工作环境及福利条件相关，有望公司总部及企管部进一步评估并做出调整，以期尽快招募人员到岗。企管部在招聘的同时也及时组织开展了新员工岗前培训和管理人员培训，组织板报编写等企业文化活动。本季度招聘员工278人，离职268人，新聘员工较离职员工多3.6%(10人)，人员稳定率66.25%，比去年同期有所上升。企管部本季度在人员招聘、宿舍管理、保安管理及劳资关系管理方面做得较好，唯饭堂管理方面员工投诉较多。 企管部第三季度主要 工作计划 幼儿园家访工作计划关于小学学校工作计划班级工作计划中职财务部门工作计划下载关于学校后勤工作计划 为:男女宿舍调整，督促各生产车间进行员工岗位技能与安全意识培训，协助做好绩效考核、质量管理体系内、外审核相关工作。 3、生产管理方面 ? 本季度共接生产指令1955单，比去年同期减少15.95%;实际生产数量比去年同期增长104.5%，其中成品/半成品增长52.77%，零部件增长111.11%; 订单生产延误较往年增多，本季度共延误525宗生产订单，延误率26.85%。致使生产形势依旧严峻，生产过程相当被动。 ? 其影响因素同第一季度依然相似，主要为一线人力资源欠缺及流动频繁，新进员工工作质量及工作效率较低，产能提升缓慢;各个与生产相关的环节配合衔接不够良好;信息传递不能满足沟通需要;部分物料供应不能及时到位;部分外协件质量异常;部分生产管理人员业务技能欠缺等。 ? 在生产压力较大的情况下，公司总部和各级管理人员付出了极大地努力，从人员招聘培训、改善员工福利、调整加工单价、扩大外协加工等多方面入手，采取多种管理策略和管理方法进行宏观调控及工作指导，最终使得生产高峰安全度过，各项生产工作任务基本达成。 4、质量管理方面 本季度客户质量投诉18批次，相比去年同期减少30批，投诉率0.89%，达到质量目标要求;客户质量退货10批次，退货率0.49%，未能达到质量目标要求。质量退货36791pcs，主要原因为开关性能不良、耐久不合格、工艺操作不良。 本季度封闭型各系列产品装配合格率同比第一季度有较大下降(9%)，器具型各系列产品装配合格率较上季度有较大提高(10%);装配一、二车间半成品QC送检合格率未达标，其余装配车间QC送检合格率达标;冲压、塑料车间电工产品零部件送检合格率未达标，其余车间零部件送检合格率达标;外协电镀件、喷漆件及组装加工质量状态不太稳定，部分加工合格率甚至低于50%;第一季度提出的部分零配件经常发生的不良现象，仍未得到有效地控制和改善。(比如铜芯质量、部分注塑件质量、电镀件质量、部分外协外购件质量不良等)。 except fibrillation and complex law 2 3. high requirements ( 1) disease and number of contracts number of disease syndrome after cardiopulmonary resuscitation in multiple organ dysfunction syndrome more than 2 2 (2) clinical knowledge, skills required: clinical operations technical contract blood purification technique 2 people ... ... Familiar with: Pregnancy, pregnancy and normal delivery of knowledge spontaneous abortion, premature birth, pelvic inflammatory disease, and genital inflammation, clinical manifestations, diagnosis, and treatment of cervicitis; principles of differential diagnosis and treatment of vaginal bleeding; abdominal amniocentesis indication and operation method; 品管部第三季度除日常质量检验监督工作外，主要工作计划为:新增品管人员岗前培训，电工产品测试台及通电检测仪制作，器具开关ROHS抽样检测，计量器具送第三方校准，原材料及外协加工质量改善及追踪确认。 5、技术管理方面 ? 工程部本季度对封闭型产品改型、结构优化3款，设计开发器具开关5款;共编制技术文件291份，按时制作样板154批次(2610pcs);发单起模10套(款)，发单改模9套，修改模具12套;试产跟踪41单，其中15单有待进一步跟进，处理车间反馈质量问题42单。无工艺指导文件延误，处理问题较为及时，工艺指导文件错误4份，已引起相应的重视，希望在后续的工作中能持续改进。 工程部下季度主要工作计划是跟进新增塑料模具试模/试产情况，修改原有产品不合理结构和工艺技术改进，参与公司并组织本部门相关岗位绩效考核工作。 ? 开发部本季度共接电工产品开发任务四个系列(B、C、CA及D系列)，其中B系列因试产延期造成项目进度延期，C系列于7月5日安排试产一开、二开产品，CA系列正在开发中，计划7月15日完成一开、五孔的推广样品，D系列产品正处于设计阶段。与上季度一样，在电工产品开发设计过程未遇到难题，但在产品跟进过程中遇到塑胶模试模延期及试产延期。 开发部计划第三季度重点跟进B、C、CA系列项目进度，开发D系列产品，以及补充开发A、AB、B、C系列产品种类。 6、其他管理方面 ? 本季度生产安全管理不尽人意，继上季度进一步失控，共发生一般性工伤事故12人次，主要集中在各生产车间。 ? 本季度公司总部根据公司发展需要对组织结构进行了调整，成立了电工产品事业部，由总经理助理担任电工产品事业部经理，设立电工产品营销中心、开发部、生产部和品管部，在营销中心下设策划部、销售部和客服部。由公司董事副总经理兼任技术副总，领导工程部及品管部开展工作，同时为电工产品开发生产提供技术支持。 ? 本季度末经公司总部开会决议，规划在公司推行绩效管理。为此公司编制了绩效管理规划，制定了《绩效管理试行办法》和《绩效考核补贴试行 标准 excel标准偏差excel标准偏差函数exl标准差函数国标检验抽样标准表免费下载红头文件格式标准下载 》，计划从2010年7月1日起在公司主管级以上管理职位范围试行，并于2010年7月3日成立了绩效考核领导小组，全面指导推行公司绩效管理工作。 ? 本季度公司财务部在完成日常的财务工作外，展开了规范化管理步骤，起草了财务管理规划，调整了财务部门人员结构，编制了公司财务 管理制度 档案管理制度下载食品安全管理制度下载三类维修管理制度下载财务管理制度免费下载安全设施管理制度下载 ，制定了工作岗位职责，建立了公司固定资产清册及总账账务，开始了成本管理前期准备工作，并对生产车间和仓库提出了单据编制和填写规范要求，使公司财务管理进一步完善。 第except fibrillation and complex law 2 3. high requirements ( 1) disease and number of contracts number of disease syndrome afte 3 页 共 5 页 r cardiopulmonary resuscitation in multiple organ dysfunction syndrome more than 2 2 (2) clinical knowledge, skills required: clinical operations technical contract blood purification technique 2 people ... ...
