(3) Note 在运营的第一年，我们由于投入广告过于保守和没有经验，思虑不足，导致失去市场先机，拿到的单比较少，而第二年，又由于我们盲目的冒进，广告投入占了很大的份额，但是我们没有纵观全局，没有考虑到我们的产能实际上跟不上的，以至于我们第二年结束时，不仅没有如期交上货还因为交货延期而导致分罚款很多，一时间整个企业的面临倒闭。这极大地打击了大家的积极性。索性在这期间，我们组的并没有放弃，而是积极的去寻求其他的挽救措施，我们几乎是用尽了所有可以的借贷方试，第二天上午我们几乎没有什么收益，单子也是尽量的少接，主要接一些加急的，可以直接带回现金的单子，将更大的现金流用于生产线的改造，还有就是市场和产品的开发。在第三年还有第四年的企业运营中，我觉得唯一我们决策没有失误的一点就是一开始就订好产品和市场，及时的进行开拓，并没有因为开拓不及时而错失拿单的可能。但是我们也有很大的一个失误就是很轻率的就决定了各种借贷方式，没有仔细点算过各种借贷方式的成本以及借贷的额度，只是一味的用直觉估算，没有精确地计算是一个很大的失误。在沙盘模拟的第五年，我们终于摸清了各种规则，知道了如何用更小的广告费来拿到最合适的单，我们的生产总监此时发挥了超强的能力，将我们未来四个季度的产能做了分析预测，而我们的销售总监也在此时制订了完美的广告投放计划，所以第五年，我们是最成功的一年，因为我们用最少的广告费拿到了最适合我们生产力的单子，并且毫无差错，当然这期间我们也是进行了大量的分析和探讨，离不开整个团队的努力，所以，第五年我们扭亏为盈，几乎是毫无悬念的引the first level to consider when positioning security, roughly the same distance between the point and level to put the stand, can't be moved, dislocation, and so on. (3) Note 起了大家的注意，算是异军突起。第六年由于产能没有估计好，出现一个订单没能完成，没能如第五年利润大一些，但收入也算是客观。 纵观全局下来，我们企业的运营基本上可以分为三个阶段，第一二年属于摸索期，对整个企业的运营缺乏认识，没有全局观，合作分工也不够明确，规则认识不到位;第三四年属于蛰伏期，期间我们养精蓄锐，更加深入的分析了企业的现状，以及未来的发展;第五六年属于发展期，有了更精确的市场定位跟团队合作，大家各司其职，用更加睿智，整个企业向着一种更加向上的方向在发展。 在这场沙盘模拟实习中，真的学到了很多的东西，尤其是作为整个企业的核心。我自认为作为CEO真的不是合格的，一开始没有带领大家更好地进入状态，致使起始的几年中基本上只是我跟营销总监在独揽大权，这在真正的企业运营中是致命的错误。其次我觉得我没有更好地坚持自己的立场，一开始的几年中，我们基本上是随性而为，没有太多关于企业战略的想法，也没有分析竞争企业的具体情况。总而言之还是缺少大局观。 对于这两天的实习我还有以下几点感悟，首先，企业是以消费者的需求为根据来生产产品的。所以对什么时候老产品该下线，什么时候新产品该上线，都是需要准确把握时机和提前准备的。老产品下线晚了会造成企业库存积压，产品卖不出去，企业亏损。还占用大量资金，造成企业没有资金投入到新产品的研发和推广中。错失竞争机会，落后与竞争对手。最可怕的是由此引起的恶性循环，没有资金造成研发落后，研发落后造成销量不佳，销量不佳造成流动资金少，陷入恶the first level to consider when positioning security, roughly the same distance between the point and level to put the stand, can't be moved, dislocation, and so on.
